# Lesson 2 — The Confident Liar Does Not Need to Lie

## Human translation

The most dangerous person in a meeting is not the one saying something false. It's the one who quietly changes what the meeting is deciding.

In the consensus-under-lies experiment, a real LLM panel of five hit a sharp tipping point:

- With 1 or 2 liars in the group, truth won.
- With 3 liars, the false answer won — purely by vote arithmetic.
- Not one honest agent ever flipped. At every level, zero.
- The lie won because the quorum changed, not because anyone was persuaded. Capture, not persuasion.

The detail worth sitting with: the liars never stated a false fact. Every one conceded the true answer, then argued the group should care about a *different* yardstick. They didn't refute the question — they reframed it.

Consensus is not truth. Consensus is a social outcome. If the decision criterion can drift, a group can “agree” while answering the wrong question.

# Lesson 3 — More Reviewers Can Make Work Worse

## Human translation

If every reviewer can see that the previous three people approved the work, review stops being independent. It becomes social proof.

In the bug telephone experiment, an injected bug ran a chain of reviewers who could each see that the previous reviewers had passed it. That visible trail of PASS verdicts converts independent eyes into rubber stamps — reviewers start evaluating the social proof instead of the work.

The effect has a shape worth knowing: on an obvious defect, reviewers caught it every time regardless. The rubber-stamp tax bites hardest on *subtle* bugs — the middle of the difficulty curve, where a reviewer is unsure enough to lean on what everyone else already said.

The fix is not "add more reviewers." It's blind review: hide the upstream verdicts so each reviewer judges the artifact, not the trail. And route the subtle-defect class to mechanical tests, where review depth is no help anyway.

In the overnight cathedral experiment, long-horizon unsupervised work had a phase structure: quality rose, peaked, then decayed — and the rot deepened the longer it ran. The missing piece was an inter-step review edge; adding one turned the drift into a ratchet, a near-total quality lift.

This one wasn't just a lab result. We lived it: a real overnight loop rotted into a dead account by morning while commits kept landing the whole time. Exp 09 in the wild.

Long chains don't fail all at once. They rot gradually while still producing activity — and "commits are landing" is the sound the rot makes.

# Lesson 5 — A Fact Can Be Everywhere and Wrong

## Human translation

The fastest-spreading version of a story is not necessarily the truest version. If the first retelling is wrong and everyone copies it, the whole organization can converge on a false memory.

## SwarmLab proof points

In the rumor mill experiment, coverage and fidelity turned out to be orthogonal — a fact could reach *everyone* while the version most nodes held was barely half-faithful. The villain was first-write-wins: whatever arrived first stuck, so early-hop corruption froze in place and a later, truer retelling bounced off as a duplicate.

The retest rebuilt the memory substrate around versioned facts plus anti-entropy. Now a later, verifiable write can *heal* an early corrupt copy instead of being rejected. In the rerun, the "everywhere and wrong" failure went to zero — and the mesh reached everyone *faster*, because correction is a spreading channel too.

Memory systems need correction, not just propagation. Spread without healing just distributes the error.

- Do not treat first-write as final.

# Lesson 6 — The Same Word Can Mean Two Different Things

## Human translation

Two teams can agree on the same vocabulary and still mean different things.

“Total” might mean pre-tax to one team and post-tax to another. “Created” might mean seconds in one system and milliseconds in another. Everyone says the same word. The work breaks anyway.

## SwarmLab proof points

In schema negotiation, two agents reached fast, unanimous agreement while "false friends" — same name, different concept — silently corrupted the data underneath. In the worst case, most fields agreed on the wire and meant different things.

More conversation didn't fix it. Typed contracts did: carry the *concept* and the *unit* as first-class, transmitted information, so `total@pretax` and `total@posttax` are different types that collide at handshake time instead of corrupting at runtime.

After the retest, false-friend corruption dropped to zero — by detection and refusal. When the contract couldn't be reconciled, the agents refused to agree rather than shipping a corrupt one at full confidence.

Shared names are not shared meaning.

For AI and human teams:

- Define the concept, not only the label.
- Define the unit, not only the value.
- Make ambiguity fail early.
- Prefer refusal over silent agreement.

# Lesson 7 — “I Did It” Is Not a Receipt

## Human translation

A person saying “done” is a report. A changed file, sent email, passed test, signed approval, or transaction ID is a receipt.

Several experiments circle the same point: a system's own word is not evidence. Signatures verified authorship but not completeness — a dropped event left no trace. Green PASS trails hid incorrect outcomes. Handoffs preserved activity while losing the requirement that mattered.

The verification-tier experiment made the rule precise: evidence is not a boolean. A signed human attestation, a provenance-chain receipt, a fresh retrieval-grounded source, and cross-model agreement are *not* equally trustworthy. Treating them as equal is how false confidence gets certified — cross-model agreement, in particular, is a correlated-error channel, not proof.

Don't ask agents whether they succeeded. Ask the world.

For any high-value action:

- Require an external receipt.
- Store the evidence tier.
- Expire stale evidence.
- Treat cross-model agreement as weak evidence, not proof.
