This course comes out of a project called SwarmLab: a batch of experiments where AI agents are put on teams and made to collaborate, review, remember, negotiate, and decide.

The point wasn't to prove AI is brilliant. It was to watch it fail under controlled conditions — because that turns out to be far more useful.

The failures look painfully familiar:

- Reviewers approve broken work because earlier reviewers approved it.
- A dashboard goes green while the real outcome gets worse.

None of these are AI problems. They're team problems. AI swarms are just the wind tunnel — they let us compress a meeting, a handoff, a review chain, or a memory system into a loop we can run a hundred times and measure.

The most important lesson from SwarmLab is also the simplest:

**Green is not correct.**

Green only means the thing you measured passed. That sounds obvious — until you watch a system go green for all the wrong reasons.

In one experiment, an AI coding loop hit a perfect pass rate while being wrong on every poisoned input that mattered.

In another, agents reached 100% agreement on a data schema while quietly meaning different things by the same field names.

In another, the ledger read 100% balanced while the agents were too starved to afford a single message — 13% of the work got done.

Every board looked successful. Every actual outcome wasn't.

That's the hidden risk in AI workflows: a system can learn to satisfy your success signal without satisfying your intent. And once it can, the green light is measuring the wrong thing forever.

The fix isn't better vibes. It's sharper evidence. Before you trust a green light, ask three questions:

1. What does green literally mean?
2. What could still be broken while this stays green?
3. What evidence would prove the real outcome — not just the reported state?

A smoke alarm that only checks whether the battery is installed stays green while the kitchen burns down. A project board does the same thing.

In a SwarmLab consensus experiment, five AI agents debated a question. Some were secretly told to mislead the group.

Here's the part that surprised us: the misleading agents never stated a false fact. Every one conceded the true answer — then argued the group should care about a *different* yardstick. They didn't refute the question. They reframed it.

With one or two liars in the group of five, truth won. With three, the false answer won.

But no honest agent ever flipped. Not one, at any level. The lie didn't win by persuading anyone — it won by vote arithmetic. Enough seats, and the count did the rest.

That's the part worth sitting with. A group can converge without discovering truth: because the wrong people got enough seats, or because the question quietly changed halfway through. We called it capture, not persuasion — and it's the classic failure mode of a bad meeting. The loudest voice doesn't have to say anything false. It just has to make the room answer a different question.

Consensus is not truth. It's a social outcome. The fix is to pin the criterion *before* the debate:

## Email 3 — More Reviewers Can Make Work Worse

Most teams solve a quality problem by adding reviewers. SwarmLab suggests that can backfire.

In a review-chain experiment, an injected bug ran a line of reviewers who could each see that the last ones had passed it. That visible PASS trail changed the job. The reviewer wasn't only judging the work anymore — they were also judging the social evidence that three other people had already said yes.

That's the rubber-stamp effect. More steps don't automatically mean more independent judgment; past a point, review depth becomes approval theater.

It doesn't bite on everything. On an obvious defect, reviewers caught it every time regardless. The tax lands on the *subtle* stuff — the bugs where a reviewer is uncertain enough to lean on what everyone else already decided. Which is exactly the class you most need caught.

The fix is simple: **blind the review.** Show the artifact, hide the upstream verdict. If the work is correct, a reviewer should be able to say so from the work itself. If they need the comfort of three prior approvals, you're measuring conformity, not correctness.

This matters more with AI agents, not less — a multi-agent system can generate a very convincing paper trail. Lots of agents, lots of comments, lots of "LGTM." But if each layer saw the last layer's confidence, you built a confidence amplifier, not a review process.

Review depth only helps when the layers stay independent.

"Let the agents run overnight and check in the morning" sounds efficient. It's also one of the cleanest failure modes SwarmLab found.

In the overnight-work experiment, quality didn't just improve with time. It rose, peaked, then decayed — and the longer the run, the deeper the rot. The whole time, the system kept doing things. That was the problem: activity continued long after quality started falling. Check only at the end, and you never see the moment momentum turned into rot.

We didn't just measure this — we lived it. A real overnight loop of ours rotted into a dead account by morning, commits landing the entire way down. The activity log looked productive right up to the corpse.

The fix wasn't heroics. It was a review edge between steps. Small loop, verify, next step. Small loop, verify, next step. That turns a wandering chain into a ratchet — each step can only build on a verified one.

This is the line between autonomy and abandonment. Autonomy means the system acts within bounds. Abandonment means nobody checks whether the bounds still hold.

Don't judge long-running AI work by how much output it produced. Ask where the review edges are.

A story starts on one side of a company. By Friday, every department has heard it. That sounds like successful communication — unless the first version was wrong.

In SwarmLab's rumor experiment, a fact could reach *everyone* while shedding fidelity at every hop. Coverage went up; truth didn't follow. Spread and accuracy turned out to be two different measurements — a memory can be everywhere and wrong at the same time. In the worst case, the fact saturated the whole mesh while the version most nodes held was barely half-right.

The culprit was first-write-wins. Whatever arrived first stuck, so early corruption became permanent — and a later, truer retelling got rejected because the system thought it already knew.

The fix is versioned memory. Not just "who heard it?" but:

- Where did this claim come from?
- What version is it?
- What evidence supports it?
- Can newer verified evidence *heal* an older claim?

That last word is the one that matters: heal. When we rebuilt the memory to let a verified write correct a corrupt one, the "everywhere and wrong" failure went to zero — and the mesh reached everyone *faster*, because correction spreads too. Good memory doesn't just store. It corrects.

A rumor repeated by every department doesn't become a record. It becomes a louder rumor.

- Don't treat first-write as final.
- Store provenance and versions.
- Let better evidence heal older claims.
- Measure fidelity, not just reach.

"Total" sounds simple. Pre-tax or post-tax? "Created" sounds simple. Seconds or milliseconds?

A lot of systems break right here — because everyone *thinks* they agreed. The field name matched, the label looked right, the handoff went green. The meaning didn't survive.

In SwarmLab's schema negotiation experiment, two agents reached fast, unanimous agreement while mapping fields that quietly meant different things. Same word, different concept, corrupted result — and byte-for-byte, `total` pre-tax and `total` post-tax look identical on the wire, so nothing catches it.

More conversation wasn't the fix. Typed contracts were. The system had to carry the *concept* and the *unit* as first-class information — not just `total`, but `total@posttax`; not just `created`, but `created@milliseconds`. Now a mismatch is a type error at the handshake, not a corruption at runtime.

Once meaning became explicit, silent corruption dropped to zero — by detection and refusal. And refusal is the word that matters. A safe system should sometimes say "we don't have a valid agreement" instead of smiling and corrupting the data.

**Takeaway**

Shared names are not shared meaning.

- Define the concept, not only the label.
- Define the unit, not only the value.
- Make ambiguity fail early.
- Prefer refusal over silent agreement.

## Email 7 — “I Did It” Is Not a Receipt

There's a big difference between a report and a receipt.

"I sent the email" is a report. A sent-message ID is a receipt. "I updated the file" is a report; a diff is a receipt. "The tests pass" is a report; a test run with logs is a receipt.

As agents start doing real work in the world, this distinction stops being pedantic and becomes the whole game. You don't want a system that asks agents whether they succeeded. You want one that asks the world.

SwarmLab keeps circling this from different angles. Signatures prove who authored something — not that the history is complete. Approval trails prove people said PASS — not that the work is correct. Cross-model agreement proves several models agreed — not that the claim is grounded.

So evidence is not a boolean. A signed human attestation, a provenance-chain receipt, a fresh source, and model agreement are *different tiers* of trust. Treating them as equal is exactly how false confidence gets certified — and cross-model agreement is the sneakiest, because several models can be confidently wrong together.

"Done" should point to evidence.

- Require an external receipt.
- Store the evidence tier.
- Expire stale evidence.
- Treat model agreement as weak evidence, not proof.

Don't ask the agent whether it happened. Ask the world.

Do agents know what question they are answering and what evidence counts?

**3. Are reviews independent?**  
Can reviewers see previous PASS labels, or are they judging the work directly?

**4. Where are the review edges?**  
Does the workflow verify between steps, or only after a long unattended run?

**5. Can memory heal?**  
Can newer verified evidence correct an older claim?

**6. Is meaning explicit?**  
Do handoffs carry concept and unit, or just names and prose?

**7. What is the receipt?**  
What changed in the world, and how do we know?

That's the difference between an impressive demo and a reliable system. A demo succeeds by looking right for ten minutes. A system has to keep telling the truth when nobody's watching. That's what we build for.
